I don't use the NPCs in combat, I just make them hang back.
They are neither an asset not a hindrance in combat.
But they are an instrument for giving the PCs another perspective on the situation, promote certain actions on behalf of the NPC's agenda and see how the PCs behave and what relationships they build with them.
